DTC cookware brand ($90M+ funded) operating multi-country Amazon FBA across the US, Canada, and UK — with retail store fulfillment and multiple 3PL partners.
Our Place is a well-funded DTC cookware brand with a rapidly expanding presence on Amazon across the US, Canada, and UK. As they scaled into multi-country FBA operations, the logistics complexity grew exponentially. Each country had different FBA requirements, different freight routes, and different compliance needs.
They were working with multiple 3PL partners — ShipBob for ecommerce fulfillment, Mainfreight for larger logistics — plus managing retail store fulfillment from separate inventory pools. Coordinating across these systems was becoming a full-time job, and shipment management was consuming operational bandwidth that should have been directed toward growth.
The core challenge wasn't any single logistics problem — it was the coordination layer. Making sure the right inventory was in the right country, at the right fulfillment center, at the right time, while managing costs across multiple shipping lanes and 3PL relationships.
Managed end-to-end FBA shipment operations across three countries — US, Canada, and UK. Coordinated FBA shipment creation, inbound planning, and compliance with each marketplace's specific requirements. Ensured inventory was positioned correctly across all three regions to maintain availability without overcommitting stock to any single market.
Acted as the day-to-day liaison between the brand and its 3PL partners. Coordinated outbound shipments with ShipBob for DTC fulfillment, managed larger logistics operations through Mainfreight, and ensured both systems were synchronized with Amazon FBA inventory needs. Resolved discrepancies and managed the handoffs that typically create operational gaps.
Analyzed shipment costs, transit times, and FBA fee structures across fulfillment options to optimize where inventory was stored and shipped from. Identified cost savings through strategic fulfillment center selection and routing, reducing per-unit logistics costs while maintaining delivery performance.
Managed the logistics of retail store fulfillment alongside ecommerce and FBA operations. Coordinated inventory allocation between channels to prevent one fulfillment stream from cannibalizing another, ensuring retail commitments were met without starving Amazon or DTC operations.
Built the coordination layer that connected Amazon Seller Central (3 marketplaces), ShipBob, Mainfreight, and retail fulfillment into a coherent operational flow. Provided unified shipment tracking and inventory visibility so the team could see across all systems without logging into each one separately.
If you're managing fulfillment across multiple countries, 3PLs, and sales channels, let's talk about simplifying the coordination.
